Packaging is the single largest procurement category for D2C brands in India — and also the one where founders make the most expensive mistakes. Overstocking slow-moving SKUs, choosing suppliers based on one sample, underestimating lead times before launches — we've heard every horror story.
The Four Material Categories (and Who Makes Them)
- Corrugated & Kraft: Dominated by large mills in Pune, Rajkot, and Ahmedabad. MOQs typically start at 500–2000 units. Negotiate on gsm (grams per square metre), not just price.
- Rigid Boxes (mailer, mono-carton): Printers in Delhi/NCR, Mumbai, and Surat. Print quality varies enormously. Always get 3 samples before signing a bulk order.
- Flexible Packaging (pouches, laminates): Western India (Gujarat) dominates. Look for suppliers certified under FSSAI for food-contact film.
- Bottles & Caps (PET, HDPE, glass): PET suppliers are in Gujarat and Rajasthan. Glass importers cluster in Mumbai. Lead times on custom glass run 6–10 weeks from China.
Understanding MOQs: Why 500 Units Is Not Always the Answer
MOQs exist because every job involves a setup cost — plate-making, tooling, or machine calibration. A corrugated box manufacturer who quotes ₹18/unit at MOQ 2000 may quote ₹32/unit at MOQ 500. Before you assume the MOQ is non-negotiable, ask what's driving it. Often the tooling cost is one-time, and the supplier will absorb it if you commit to a second order.
Pro tip: Ask for the 'setup cost' to be quoted separately from the 'per unit cost'. This gives you visibility into what drives their MOQ and lets you negotiate both independently.
Sustainability: Real Certifications vs. Greenwashing
- FSC Certification: Confirms paper comes from responsibly managed forests. Legitimate but adds 10–15% cost.
- Recyclable ≠ Recycled: A supplier calling packaging 'eco-friendly' may just mean it's theoretically recyclable — not that it uses recycled content.
- Compostable standards: Look for EN 13432 or IS 17088:2008 for genuine compostability claims. Very few Indian suppliers can certify to these yet.
- BIS Certification for certain materials is mandatory — specifically for PET, certain plastics, and food-contact packaging.
Red Flags When Evaluating a Packaging Supplier
- No GST registration (required for any business above ₹40L turnover — if they don't have it, ask why)
- Quotes change between email and call (early sign of poor process management)
- Can't give you 3 client references in your category
- Unwilling to do a paid sample run before bulk production
- No clarity on lead times or revision policy
"The packaging supplier who sends samples in 48 hours is usually the one who ships on time too. Responsiveness is the best quality signal you have before the first order."
